When the founder is the bottleneckYou’re the busiest employee in your own company.

Your energy and attention run out. Most founders spend them on work someone else should be doing.

In my experience, the ceiling is rarely the market. It’s how the founder works. That’s the part you can change.

What a full-time CEO does

A full-time CEO spends most of the week deciding, hiring and building. Everything else has an owner who isn’t you.

Growing past this point means doing less, not more. You choose what to let go of, what to hand over and what to say no to. That’s how you make room for the CEO work.

Jose M BermejoBusiness coach for founders becoming full-time CEOs

The program, month by monthEach month, less runs through you

Doing less of the work, not working harder. Each month you let go of or hand over something, and your week moves toward deciding, hiring and building.

  1. Month 1

See what still runs through you

“I’m fed up of being ‘everyone’ in the business.”

    • A 90-minute one-to-one on your report from The Full-Time CEO Test: your founder pattern, where the business still needs you, and strengths you don’t see.
    • A two-week log of every task and decision that reaches you, marked “only me”, “someone else could” or “nobody needs to”.
    • Your revenue sets your path for months 3 to 5.

    You let go of

The first thing your report says to let go of

    You end the month with

    • Your starting numbers
    • A sheet of what you keep, let go of, hand over and watch
    • Your 6-month targets
    • Your week off, booked for month 6
  2. Month 2

Make room for the CEO work

“I’m running all day, but the business isn’t moving.”

    • A “no” list: the work and meetings you drop.
    • Rules for small decisions: spending, discounts, scheduling.
    • Two protected half-days a week for the CEO work.

    You let go of

3 to 5 things on your “no” list, and the small approvals

    You end the month with

    • Your “no” list
    • Rules for small decisions
    • Two CEO blocks a week
  3. Month 3

    Hand over the work

“Delegation is hard. Especially when no one does it as well as I can.”

    • A handover sheet for each task: what “done” looks like, what they decide, and when to call you.
    • You lead, then they lead, then you step out.
    • $1M to $3M: write down how you win and deliver. Hand over delivery, then selling. No seller yet? We start the hire.
    • $3M to $6M: hand back the fixes and accounts you still do for your managers.

Selling is often the first thing founders hand over. For a stuck deal or a weak pitch, there’s sales coaching.

    You hand over

Your top 2 or 3 recurring tasks or accounts

    You end the month with

    • Those handovers, each with a named owner
  4. Month 4

    Give every result an owner

“Nobody you hire will care as much as you do.”

    • A one-page results map: 5 to 8 results, each with one owner and one number.
    • A people review, including the conversation you’ve put off.
    • If you’re hiring: someone for where the business still needs you, not a copy of you.
    • At the 2-day retreat, you practice that conversation, with me playing the other person.

    You hand over

2 or 3 results, each with an owner and a number

    You end the month with

    • Your results map
    • The conversation, held
    • A role written, if you’re hiring
  5. Month 5

    Let your team decide

“I was the bottleneck for everything.”

    • A decision map: what you decide, what they decide and tell you, and what they decide alone.
    • A short weekly meeting where owners bring their numbers and decide.
    • Your new answer to problems: “What do you suggest?”

    You hand over

10 recurring decisions, then running the weekly meeting

    You end the month with

    • Your decision map
    • A weekly meeting your team runs
  6. Month 6

    Take a real week off

    “We’re profitable, but I can’t take a vacation.”

    • A week-off plan: who covers what, what waits, and how to reach you in a real emergency.
    • The week off. Then we look at what broke, and why.
    • Your CEO week, and your next 12 months.
    • You retake the test and compare.

    You let go of

The day-to-day, for 5 working days

    You end the month with

    • Month 1 and month 6 numbers, side by side
    • Your CEO week
    • A 12-month plan

It starts with The Full-Time CEO Test. Your report shapes month 1.

6 to 8 founders, 6 months. Most weeks you meet me, in the group or one-to-one. The plan ends with a real week off, booked in month 1.

How it runs

Group
6 to 8 founders whose companies don’t compete. 90 minutes every 2 weeks, 12 sessions in all.
One-to-one
45 minutes with me every 2 weeks, between group sessions. The first is 90 minutes, on your test report.
Your time
About 2 hours a week. The handovers happen inside your normal week.
Between sessions
A 3-number check-in each Friday: hours on CEO work, decisions that reached you, what you handed over. Message me on weekdays and I answer within one business day.
In person
A 2-day retreat in month 4. Included; travel and hotel aren’t. Recommended, not required.
Privacy
Nothing is recorded. You get written summaries.
Start
One start date for the whole group: January 2027.

This is the first cohort. No one has finished this program yet. Going first gets you a lower price, a group of 8 at most, and a say in how it runs. I ask for honest feedback in months 2 and 6, and, only if it worked for you, a short review I can share.

If it isn’t working

  • If month 1 isn’t working for youTell me after your first month and I’ll refund everything you paid.
  • If the group doesn’t fillIt needs 5 founders to run. If it doesn’t fill, you choose: the same 6 months one-to-one at the same price, or a full refund.
  • If the week off doesn’t happenYou came to every session, sent every check-in, and still had no week off by month 6? Two more months of one-to-ones every 2 weeks, free.

Who the program is forWho it’s for, and who it isn’t

Founders and owners of companies doing $1M to $6M a year, mostly B2B. Your revenue sets your path for months 3 to 5:

$1M to $3M

Let go of selling and delivery first.

$3M to $6M

Build a team that decides without you.

Best for

  • You run a company doing $1M to $6M a year, mostly B2B.
  • Sales, approvals, hiring and fixes still run through you.
  • You have a team, or the budget to hire.
  • You’re ready to do less, and to give this about 2 hours a week.

Not a fit if

  • You’re under $1M with no team and no budget to hire. Keep selling, and write down what works.
  • You’re past $10M with a full leadership team. A peer group or a coach fits better.
  • You want someone to run the company for you. That’s a fractional COO or general manager.
  • You want a system installed for your whole team. That’s EOS or similar.
  • Cash runs out in the next 3 months. Fix that first.

  • 50+ founders and CEOs coached, and 100+ workshops run.
  • 15+ years selling B2B tech, first as a chief revenue officer who grew revenue 120%.
  • $10M+ in B2B deals I closed myself, from $5K to $1M each.
  • VP of Performance at two companies. Today, a business coach for founders becoming full-time CEOs.
  • Executive MBA, IESE Business School.

When a company can’t grow past its founder, the cause is usually how the founder works, not the market. I coach every session myself.

Become a full-time CEO: questions

How much does it cost?

The founding cohort is $9,000 paid in full, or 6 monthly payments of $1,600. Later cohorts will be $12,000. If after your first month it isn’t working for you, tell me and I’ll refund everything you paid.

I don’t have time. Isn’t that the whole problem?

It is, so that’s where we start. The program takes about 2 hours a week, and the first two months find you hours before we ask for more.

What if my people aren’t ready?

Some won’t be, and we’ll find out who. We hand over one thing at a time, and you stay close at first.

I’ve tried delegating, and it always comes back. Why would this stick?

In my experience, work comes back when nobody agreed what “done” looks like or who decides. Month 3 settles both before anything moves. If you hired a manager and it didn’t work, the hire often came before the results and decisions were clear. Month 4 writes those down first, then the role.

Isn’t this Vistage or EOS?

Peer groups give you other owners’ views. EOS gives your team a system. This works on you: what you let go of, hand over and decide, week by week.

Why a group? My problems are private.

8 founders at most, from companies that don’t compete, and nothing is recorded. The rest goes to our one-to-one.

No one has finished the program. Why trust it?

Fair question. You’d be first. I bring 15+ years selling B2B tech and 50+ founders and CEOs coached. That’s why the founding price is lower, and why month 1 is refundable.

What if I’m not sure I want to be the CEO?

Month 1 shows what the CEO job is in your company. If you’d rather hire someone into it, we plan that instead.

Is this about sales?

Partly. Selling is usually the first thing founders at $1M to $3M hand over, and month 3 covers it. A stuck deal or a weak pitch is sales coaching. On the call, we decide what comes first.

What happens on the exploratory chat?

25 minutes, with your test report if you have one. I tell you if the program fits, or what would fit better. If it fits, you get the start date and payment link by email. If I’m not the right help, I’ll tell you.
